AgroX

AI-first, double-blind agricultural commodity marketplace for Malaysia. Buyers and sellers matched before produce moves — no shuffle, no spoilage, no leaked identities.

1 · What AgroX Is

AgroX is a double-blind agricultural commodity marketplace for Malaysia that connects buyers to sellers (FAMA collection centers, individual farmers, cooperatives) and to independent logistics providers. Every transaction is anchored on the Veri5 chain for traceability.

The platform attacks the two structural failures of the current FAMA distribution model: inefficiency (produce is bought centrally, then shipped between centers before it finds a buyer) and spoilage (perishables sit and degrade during that shuffle). AgroX replaces the shuffle with demand-first matching: buyers signal what they want, farmers signal what they have (including before harvest), and produce moves once, to a committed buyer.

In one line: a marketplace where produce moves once, to a committed buyer, with counterparty anonymity and AI running the farmer side.

2 · The Three-Sided Market

Side Who What they do
Sellers FAMA collection centers, individual farmers, cooperatives List available produce and pre-harvest estimates; declare organic status, land size, crops
Buyers Traders, wholesalers, hypermarkets, hotels, restaurants, exporters Browse offers, pre-purchase against harvest estimates, place orders
Logistics providers Independent transporters Bid on delivery jobs, collect and deliver with geo/QR proof

3 · What Makes It Different

  1. Double-blind by design. The seller does not know who is buying; the buyer does not know who is selling. AgroX is the counterparty of record. Identity is revealed only to the assigned transporter at pickup/dropoff, and only to the extent needed to move the goods.
  2. Pre-harvest futures. Farmers list what they will have (with organic status, land size, crops) so buyers can commit against a harvest estimate — the difference between selling produce and de-risking it.
  3. AI-first, not AI-assisted. Farmers run their whole presence through a Farmer Copilot — voice, WhatsApp, Bahasa Malaysia. List produce, respond to offers, book pickups. No app training needed. Forked from Hefes's Pythia agentic-commerce platform (major head start).
  4. Veri5-anchored traceability. Every transaction anchored on the Veri5 chain. Origin, organic status, chain of custody — auditable end-to-end. The credential layer is reused for organic certs and KYC.
  5. Server is authoritative. Every fee, every state transition, every masking decision — enforced server-side. A fix from the legacy AgroX where clients held DB credentials and fees ran in obfuscated browser JavaScript.

4 · Platform Roadmap

All ten phases below are shipped. The app runs end-to-end at agrox.hefes.net.

  1. Phase 0 Done

    Foundation & scaffolding

    Monorepo (pnpm + Turbo). Next.js 16 marketplace PWA + FAMA/admin dashboard. tRPC v11, Drizzle, PostgreSQL 16 + PostGIS 3.4. Veri5 Passport OIDC wiring. Multi-tenant VM provisioning (agrox.hefes.net).

  2. Phase 1 Done

Data model & the masking layer

The double-blind boundary at the API serialization layer — the wrong client is incapable of receiving counterparty identity. Reference data (FAMA-managed), marketplace tables (offers, orders, transport), audit log. Fee engine + RBAC + session (server-authoritative).

  3. Phase 2 Done

Marketplace core — offers → orders

Listings and offers; order state machine (draft → placed → accepted → in-transit → delivered → settled); QR-verified handoff; escrow-ledger scaffolding.

  4. Phase 2B Done

    Agent service — fork Pythia

Fork Hefes's production Pythia agentic-commerce platform. Swap Pythia's commerce tools for AgroX's Phase 1–2 primitives. Foundation for every AI surface below.

  5. Phase 3 Done

    Payments & escrow

Payment gateway integration (iPay88 / toyyibPay / FPX). Escrow ledger with server-enforced release conditions.

  6. Phase 4 Done

Logistics — transport RFQ & bidding

Transporter bidding on delivery jobs. Geo + QR proof at pickup and drop-off. Independent from the buyer/seller channel — logistics fees follow the same server-enforced mechanism.

  7. Phase 5 Done

Pre-harvest — futures against harvest estimates

Farmers publish harvest estimates (crop, quantity, expected date, land parcel). Buyers pre-purchase against those estimates. The pre-harvest workflow is what makes the platform a de-risking tool, not just a matching board.

  8. Phase 6 Done

AI surfaces — Farmer Copilot, buyer assistant, match-and-notify

The headline differentiator. Farmer Copilot (voice + WhatsApp + Bahasa Malaysia) runs the farmer's whole presence. Buyer assistant for offers and pre-purchase. Match-and-notify engine connects standing demand to fresh supply as it appears. All built on the Phase 2B agent foundation.

  9. Phase 7 Done

    Veri5 traceability anchoring

Every settled transaction anchored on the Veri5 chain — origin, weight, organic status, transporter, timestamps. Traceability without exposing counterparty identity to the public record.

  10. Phase 8 Done

    FAMA / government dashboards

Transaction exhaust becomes public-good data. Crop distribution maps, price signals, disease-outbreak overlays, catchment analysis. PostGIS-powered, aggregated so no individual farm is identifiable in the public view.

  11. Phase 9 Done

    Hardening, compliance, launch

Security audit, MDEC compliance posture, FAMA pilot, then full rollout.
